Backlog Priorization
Today, let's delve into a crucial aspect of running a successful SaaS business: Backlog Prioritization. This process helps you focus on the most impactful tasks and ensure your team's efforts align with your strategic goals.
Understanding Backlog Prioritization:
The Backlog is a prioritized collection of'Epics' (large projects) and 'User Stories' (smaller, more detailed tasks) designed to help us achieve company goals (e.g. Key Results).
The Backlog's purpose is to provide a one-month execution plan, aiding in well-thought-out and prioritized task selection.
Epics and user stories in the Backlog are arranged in a top-down by priority (top = high priority, down = low priority) speeding up execution.
Epics or user stories in the backlog are prioritized by assigning 1-3 points (1=low, 3=high) based on their Business Value, Urgency, and Effort.
How to prioritize your Backlog:
Assessing Business Value: This represents the economic benefits or potential economic damage avoidance a Backlog Item brings to our company. Prioritize as follows:
1 point: Moderate one-time value.
2 points: High one-time or moderate sustained value.
3 points: High sustained value.
Business value examples:
Moderate one-time value: A change in the color scheme of the website to reflect an upcoming holiday season. This may enhance the shopping experience for a brief period, but does not necessarily translate to a significant boost in sales.
High one-time value: Implementing a one-off promotional campaign for a popular holiday.
Moderate sustained value: Adding a new payment option like cryptocurrency. The campaign could drive a significant increase in sales, while the new payment option could lead to sustained incremental sales.
High sustained value: Developing a robust customer recommendation system or starting an SEO initiative. Both could drive significant ongoing sales increases.
Assessing Urgency: This includes external urgency (promises to third parties) and internal urgency (other tasks depending on the completion of this task). Prioritize as follows:
1 point = moderate internal urgency
2 points = high internal urgency/moderate external urgency
3 points = high external urgency.
Urgency examples:
Moderate internal urgency: Updating the financial reporting tool. This task is internally important for your finance team to close the books for the quarter, but it doesn't affect external stakeholders like customers or shareholders directly.
High internal urgency: Fixing a critical bug affecting the payment gateway in your e-commerce platform. This task is very urgent internally as it hinders the checkout process, thereby potentially affecting the company's sales. However, since it is largely invisible to the external stakeholders like shareholders or the press, the external urgency is not as high.
Moderate External Urgency: Releasing a new feature update that was announced in the company newsletter last month. Customers are expecting it, but the exact release date was not specified. While it's important to meet customers' expectations, there's some flexibility on the delivery timeline, making the urgency moderate.
High external urgency: Implementation of a new security feature that was promised to customers or shareholders in a recent press release. This task carries high external urgency due to the commitment made to external stakeholders. The failure to deliver this feature on time could affect the company's reputation and trustworthiness.
Assessing Effort: This indicates how time-intensive the task is.
1 point: low one-time effort.
2 points = high one-time effort/low sustained effort
3 points = high sustained effort
Final Tip: Stay agile and responsive by regularly revisiting and adjusting your backlog priorities. This ensures your team focuses on what matters most for your SaaS organization's growth and success.
Happy prioritizing!
